Architecture Designed for Removal
The mark of a well-built agent system is how easily it can be dismantled.
Every system in the history of software engineering was designed to last. You build frameworks, abstractions, and infrastructure with the assumption that they’ll be load-bearing for years. Durability is the default virtue.
AI agent architecture inverts this completely. The best architecture you can build today is architecture that becomes unnecessary tomorrow.
This is genuinely counterintuitive. We’re trained to think of good engineering as building things that endure. But when the underlying capability - the model - improves on a quarterly cadence, the scaffolding you build around it has a shelf life measured in months, not years.
The History of Permanent Systems
Think about every major system architecture of the last few decades:
- Microservices were designed to be the permanent decomposition of your monolith
- Kubernetes was designed to be the permanent orchestration layer
- REST APIs were designed to be the permanent interface contract
- Database schemas were designed to be the permanent data model
Each of these assumes stability. You invest heavily upfront because the architecture will pay dividends over a long lifespan. Removing them is a crisis, not a plan.
What’s Different About AI
With AI agents, the scaffolding you build today compensates for specific model limitations that may not exist in six months.
I wrote about this earlier as the Scaffolding Trap - teams build elaborate state machines, rigid prompt chains, and heavy guardrails to compensate for what models can’t do yet. The result benchmarks well. It also doesn’t think.
But the deeper architectural insight goes beyond avoiding over-scaffolding. It’s that the goal of good agent architecture is to make itself removable.
- The prompt chain you built because the model couldn’t hold context across a long investigation? That should dissolve when context windows grow.
- The hardcoded decision tree that routes alerts to specialized sub-agents? That should become optional when a single model can reason across the full problem space.
- The guardrails that prevent the model from taking certain actions? Some should relax as the model’s judgment improves. Others stay - but you should know which is which.
Designing for Disappearance
This requires a different engineering mindset:
- Every piece of scaffolding needs a removal condition. Not “we’ll refactor someday” - an explicit statement of what model capability would make this component unnecessary.
- Loose coupling isn’t just about services - it’s about intelligence levels. Your architecture should work at today’s model capability but degrade gracefully upward as models improve. Most systems degrade downward. Agent systems need to upgrade without rewrites.
- Configuration over code for capability boundaries. The line between “model handles this” and “scaffolding handles this” should be a dial, not a rewrite. At Simbian, we’ve been calling this “autonomy-agnostic” design - the ability to increase or decrease the model’s autonomy without changing the system architecture.
- Measure scaffolding debt. Just as we track technical debt, track scaffolding debt - code that exists purely to compensate for current model limitations. This debt automatically pays itself down as models improve, but only if you’ve designed for removal.
The Paradox
The paradox of AI agent architecture is that the mark of a well-built system is how easily it can be dismantled.
In traditional engineering, a system that’s easy to remove is a system that was never important. In agent engineering, a system that’s hard to remove is a system that’s becoming a liability - because it’s locking you into yesterday’s model limitations.
The best code you write today is code that becomes unnecessary tomorrow. That’s not a failure of engineering. That’s the point.
